My shop is uninsulated so heating the whole thing is out of the question.

What I do is use a torpedo style kerosene heater that I can point at my work
area.  It warms my feet and makes makes working in a cold shop berable.

Another system that I've seen used is a radiant heater mounted up high that
you aim at your work area. Heats you not the whole shop.
